The commercial team was running their entire pipeline in Excel. Every status update was manual. Contracts, invoices, and purchase orders expired without anyone noticing because the only visibility they had was a spreadsheet that was always one update behind. There was no way to track who owned what, where each deal stood, or which opportunities were at risk. On top of that, there was no design system. No shared components, no tokens, no documentation. Every screen that existed had been built in isolation. Before I could solve any product problem, I had to solve the foundation.
I started with the design system and didn't touch product screens until it was in production with engineering. Once that was done, I moved to the commercial workspace. The team needed to get out of Excel. So I designed a live opportunity feed where they could search, filter, and act on deals without hunting through rows. A prospecting kanban to track leads before they became formal applications. A pipeline that moved automatically as deals progressed, so nobody had to update a status manually. And a dashboard that showed the health of the whole pipeline at a glance. The goal was simple: the team should always know where every deal is and what needs to happen next. Before this, they didn't.

The team went from managing 4,353 opportunities in a spreadsheet to tracking all of them in a live pipeline. Since launch they closed 10 deals through the platform. Time spent on commercial workflow dropped by 40%. The bigger shift was behavioral. Deals stopped falling through the cracks. Contracts stopped expiring unnoticed. The team stopped chasing status updates and started actually selling.
The ops team used the product every day and told me exactly what was painful, usually with specific examples and real numbers. That made it easier to prioritize. I used Claude and Figma AI to explore flows quickly and test ideas before going high-fidelity. The PM had one rule: if there's no data source for it in the backend, it doesn't ship. I started applying that filter myself before bringing anything to review, which saved a lot of back and forth.
